The scariest spot in an AI agency is client 1 to 3.
A lot of people are in it right now. You built something for a friend, a family friend, or someone in your network, maybe even for free.
(If you are in that zone, or plan to be in that zone soon, I highly advise you read through this entire post because I am going to layout the exact steps you need to take)
Maybe it turned into one or two paying clients. Probably undercharged, but that's ok. Now you want to make it a real business and you have no idea what to do next.
The freeze and uncertainty makes sense. You got those clients without a system, so you have nothing to repeat.
Client 4 has to come from strangers, and going from 1 to 10 is a different game than going from 0 to 1. It works whether you're counting revenue or clients.
If you have 1 to 3 clients, you're also in the highest leverage spot you'll ever be in. They might be in totally different industries, so you probably think you have no niche.
In reality you have real builds with real results, which is fundamentally the hardest thing to get.
This is how you use it:
1. Break each build into components. Everything you built for a client is probably a dozen individual components, if not dozens. Each one solves a specific piece of the problem they were facing. Write every one of them out.
2. Measure each component on its own. Find the pieces that saved the hours or made the money. The overall result hides them.
3. Get the outcome in the client's own words. Ask "what changed for you since we turned this on?" Their answer becomes your leverage.
4. Build the offer around one pain and one outcome. Take the custom build and turn it into a single offer for anyone with that same pain.
5. Set up outreach for that one offer. A landing page, a couple of domains, a targeted list, and enough volume to learn something. LinkedIn will work as well, possibly cold calling. Depends on the ICP. Skip absolutely everything else that is not this.
6. Turn it into a sales process. You already know the common pain, so your discovery questions get sharper, calls get shorter, and your close rate goes up.
The pain point is what books the call. A stranger sees that you solve the exact problem they have, so they take the meeting.
Now you have a relationship with someone who didn't know you a week ago. Now, of course, most of the time they need more than one thing done.
So on that call you have two options. Pitch the single pain point build, or pitch the full audit to find everything else worth fixing.
Either way you got in the door with a specific solution, which is why it's a real conversation and not a cold pitch.
The client who just happened to you (wherever they came from) is the best market research you'll ever get, because you didn't pick them.
Whatever they needed is what the market needed. The faster you systemize one pain for the niche you already have, the faster you get from 1 to 10.

we're enforcing a simple rule for every agent we build:
“the process is running” does not mean “the agent works.”
acceptance testing has to cover:
1. The normal path.
2. Missing information.
3. Conflicting instructions.
4. An out-of-scope request.
5. A failed connection.
6. An action that requires human approval.
7. Restart and recovery.
8. The wrong user, channel, or destination.
and each agent passes independently.
just because you built 6 agents that work doesn't mean the 7th one works out of the box.
every agent build needs a narrowly defined acceptance criteria that shows exactly when an agent can be "trusted".
reliability is part of the deliverable, whether you're building for yourself or for clients.

One thing nobody told me when I started building systems and automations for companies.
You end up learning how different industries operate from the inside.
If I wanted to get into home building 10 years from now, I know I could do it. Asset management, I'd know exactly how to structure the team. Marketing agency, systemized from day 1. Logistics, same thing.
If you've done this work with even a few clients, you already know what I mean.
It can be tough work. But that's the unspoken ROI. Every build teaches you how another business runs.
That knowledge doesn't expire, even if you end up never using it.

Had a meeting with one of our clients today. They're one of the biggest marketing agencies for electronic components manufacturers and distributors in the world.
We built two custom tools for them that they sell to their own clients, and we handle all of the onboarding and maintenance behind the scenes.
One concern came up in the meeting. A previous client of theirs, a big distributor, went and built their own version of the tools in-house. So they asked me directly if this something we should be worried about?
I told them the same thing I'd tell anyone. If my roof leaks, I could watch a bunch of YouTube videos, rent a ladder, buy the materials, and go fix it myself. But I'm not going to do that. I'm going to hire someone who knows what they're doing.
This is how every service business ever has worked. Yes, the tech is commoditized. Anyone can whip up an app in a day now. But that app still needs maintenance. APIs need to be switched out, codebases need to be managed, someone has to answer when things break. It's never as easy as it looks.
At the end of the day the value you provide is what people pay for. Some people will always fix their own roof. Most people just want it handled.

People starting AI agencies think they need to learn 50 different services.
I've built systems for 85+ companies. You're only ever doing 4 things for a client:
(bookmark this)
1. Process improvement - find what's broken, fix it before touching a tool
2. Workflow automation - remove the manual steps that eat your team's week
3. Data structure - centralize everything so the business has one source of truth
4. AI integration - layer intelligence on top of the clean foundation you built
And from a development standpoint, every project is one of three types:
- Full custom build: they're still on Excel sheets and shared folders. You build everything from scratch.
- Fix and implement: infrastructure exists but it's messy. Clean up the data structure first, then build on top of it.
- AI layer: their stack is solid. You add agents, automations, and decision logic on top. No rebuild required.
4 services with 3 delivery modes. That's the entire menu. The complexity people are scared of doesn't exist.

Sometime in the next 2-3 years agents will be using the internet more than humans
We designed the whole thing for human eyes, human emotions, human attention spans
Agents do not have any of that
The internet as we know it was built for the wrong user
The opportunity is rebuilding everything for the new user
Agent-native search. Agent-native commerce. Agent-native discovery
Every category is open again
I can't stop thinking about it.

I've now talked to over a 200+ blue collar builders who are building bespoke software with Claude Code.
Last week was super interesting.
> An electrician who creates a panel schedule calculator that reads blueprints and generates load calculations with NEC code compliance
> A fence contractor who creates a property line overlay tool using GIS data to auto-generate material quotes and permit docs
> A pest control operator who builds a route optimization and chemical usage tracking app with state reporting compliance
None of them have ever written a line of code before Claude Code.
Now... all of them have paying users or internal tools running in production.
I'm going to keep finding these people and telling their stories.
It's becoming a mild obsession spotlighting these incredible blue collar builders.
If you're a tradesperson who has built something with AI, DM me.
I want to help tell your story.
